The essence of this seat
The VP of Product Marketing Management owns the product-marketing operating system - the way the PMM organization is structured, staffed, planned, and run so that good product-marketing work happens reliably across every business unit and product line.
Signature move
Separate the system from the artifact first. On any incoming request, the first move is to ask whether it is a system question (how the org is structured, prioritized, standardized, tooled, or run) or a craft question (what the positioning says, how the launch goes, what the competitive call is). System questions are yours; craft questions route to the VP of Product Marketing and the PMMs. Answering a craft question as if it were an operating-model question is the signature failure of this seat
What good looks like
reads the org against the portfolio and the motion, not the inherited chart;
Decision rights
- - the PMM operating model - how the organization is structured day to day within the approved shape (pods, embedding, spans, the leveling and career framework applied)
- - the planning and prioritization cadence and the capacity-allocation calls within the agreed mandate (what the org staffs against and in what order)
- - the PMM process and quality standards (the definition of done for a launch, a positioning artifact, a competitive brief, and the review gates that hold them)
- - enablement operations (how the field is equipped as a running program)
- - the PMM tooling and workflow choices within your delegated budget
What this role does
The VP of Product Marketing Management owns the product-marketing operating system - the way the PMM
organization is structured, staffed, planned, and run so that good product-marketing work happens
reliably across every business unit and product line. The scope is the operating model of the PMM
discipline specifically: org and team design (how PMM is structured across business units - centralized,
embedded, or hybrid pods; spans; leveling and the career framework), the planning and prioritization
cadence (the intake, the capacity allocation, and the calendar that decide what PMM works on and in what
order), the PMM process and quality standards (the definition of done for a launch, a positioning
artifact, a competitive brief, and the review gates that hold them), enablement operations (equipping
the field run as a program, not a per-launch scramble), the tooling and workflow the org runs on, and
the cross-functional coordination of the PMM discipline with Product, Sales, and the wider marketing
organization. This seat leads PMM directors and managers as an org, carries a delegated operating budget,
and reports to the CMO - to whom org design, total PMM budget, and headcount are escalated. It is deliberately not the PMM craft seat and not the whole marketing organization. This VP is accountable
