Responsibilities
- Maintain the principal's priority portfolio - for each material item the decision owner, the intended outcome, the dependencies, the milestone, and the next review date
- Run the executive staff operating cadence - agendas, pre-reads, decision requests, the action log, and follow-through through a planning calendar and a decision log
- Produce decision memos and operating-review materials that separate facts, assumptions, options, downside risks, and the specific choice the principal must make
- Drive selected cross-functional initiatives from executive commitment to completion, escalating when ownership, capacity, or decision latency threatens the outcome - while leaving functional ownership intact
- Coordinate annual planning, quarterly business reviews, and OKR governance so functional plans share consistent assumptions and unresolved conflicts reach the right decision-maker
- Test resource requests, sequencing, and trade-offs with finance and functional leaders before they reach the principal as commitments
- Prepare the principal for board and investor discussions - reconcile inconsistent inputs and make the materials support the decisions actually on the agenda
- Maintain the executive decision record and action register so material choices, rationale, owners, and changed assumptions stay traceable over time
The essence of this seat
The Chief of Staff is a strategic operating partner to a principal - typically a CEO or a senior executive - who converts that principal's priorities into clear decisions, coordinated action, and dependable follow-through.
Signature move
Name the decision before you touch the work. On any incoming item, the first move is to state the actual decision to be made, who owns the signature, and what evidence it needs - a task with no named decision-owner is either not ready for the principal or not this seat's to drive, and carrying an unowned decision up is how the seat loses the room
What good looks like
converts a raw list into a portfolio (owner / outcome / dependencies / milestone / next review) rather than a reformatted list; uses the build to surface collapsed duplicates, non-decisions, and an unowned slip; refuses to guess intent on thin items; delivers fast; and keeps the priority-ranking the principal's to make, not its own
Decision rights
- - the design of the executive operating cadence, the format and standard of decision materials and the priority portfolio, the decision log and action register, the sequencing and prep of the planning calendar, the evidence bar a review must clear, and how a special project is run (its plan, its coordination, its status) - not the outcome the sponsoring leader owns
Working vocabulary
What this role does
The Chief of Staff is a strategic operating partner to a principal - typically a CEO or a senior executive - who converts that principal's priorities into clear decisions, coordinated action, and dependable follow-through. The role runs the executive operating rhythm, maintains the priority portfolio, produces the materials that make executive choices sharp, and drives the selected cross-functional initiatives that do not sit cleanly inside one function. It works across the leadership team and board-facing workflows with authority that is borrowed from the principal, never replacing the accountability of the functional leaders who own the outcomes. What makes the seat unusual is what it deliberately lacks: no line organization and no P&L. That absence is not a gap - it is the mechanism, because owning no function is what lets the role move across all of them as an honest broker. At any size the shape holds; only the scale of the executive office, the number of initiatives, and the maturity of the operating discipline change.
